How FulfillMe Scaled to 75,000+ Healthcare Shipments Monthly

A government healthcare program needed to fulfill and ship more than 75,000 COVID test kits every month to consumers across the Central and Northeastern United States.

FulfillMe didn’t just handle the volume. We analyzed the program’s shipping data, identified an opportunity to reduce transportation costs and implemented a new distribution strategy in approximately one week.

The Opportunity: High-Volume Fulfillment With an Opportunity to Reduce Shipping Costs

The government healthcare program needed a reliable fulfillment and logistics partner capable of processing more than 75,000 COVID test kits per month and shipping them directly to consumers throughout the Central and Northeastern United States.

For approximately one year, FulfillMe served as the program’s full-service fulfillment and logistics partner.

Products were received at FulfillMe’s Nashville facility, while monthly consumer distribution lists were provided by multiple healthcare providers.

Each completed order was packed in a polybag, weighed approximately eight ounces and shipped via ground service using multiple national carriers.

FulfillMe’s Nashville location already provided a geographic advantage by placing inventory within efficient reach of a significant portion of the U.S. population.

But our team saw an opportunity to reduce costs even further.

The FulfillMe Approach: Look Beyond Pick, Pack and Ship

At FulfillMe, fulfillment doesn’t stop when an order is packed.

Our team continuously looks for opportunities to improve the logistics operation and reduce our clients’ total cost of fulfillment.

After reviewing the healthcare program’s monthly distribution data, we identified a key opportunity.

Instead of inducting every package into the carrier network directly from Nashville, selected shipments could be consolidated and transported closer to their final destinations before entering the carrier network.

FulfillMe proposed a zone-skipping and regional drop-ship strategy designed to reduce postage costs without requiring the client to redesign its existing fulfillment process.

The Analysis: Finding Savings Inside the Existing Shipping Network

Before recommending the solution, FulfillMe analyzed:

  • Where customer orders were concentrated

  • The difference between existing and proposed shipping zones

  • Potential postage savings

  • Transportation costs to regional carrier hubs

  • Net savings after transportation and induction costs

The analysis showed that moving concentrated groups of orders closer to their final destinations could reduce individual shipments by approximately 2–4 shipping zones.

The Economics

Reducing the shipping zones generated approximately:

$0.39
Average postage reduction per qualifying package

Regional transportation and induction added approximately:

$0.11
Transportation cost per package

Resulting in:

$0.28
Average net savings per shipment

At more than 75,000 shipments per month, the economics became significant.

$21,000+ in Monthly Shipping Savings

The strategy generated approximately $21,000 in monthly shipping savings.

At comparable shipment volumes, that represented the potential for more than:

$250,000 in Annualized Savings

And FulfillMe didn’t require the client to overhaul its existing fulfillment process to achieve it.

From Analysis to Implementation in One Week

Finding a savings opportunity is one thing.

Turning that opportunity into measurable results is another.

Once FulfillMe presented the zone-skipping strategy, our operations and IT teams moved quickly.

Within approximately one week, the solution was implemented.

FulfillMe managed the analysis, shipment segmentation, consolidation, transportation coordination and carrier hub induction required to execute the strategy.

Our IT team handled the technical requirements behind the scenes, allowing the client to continue providing its distribution information without redesigning its existing processes.

The result was a sophisticated shipping-cost optimization program with minimal disruption to the client’s operation.
